book?
That’s easy, I want other business owners to avoid

There was initial excitement
at "doing my own thing"...
Like you, when I started my first business I was going to
be rich and famous, or at least rich!
It was the early 1980’s. I bought
a franchise in a hot, computer-related market segment.
In those days, everything in the PC market was hot,
hot, hot.
I was no dummy. I had two degrees and 17 years experience
in manufacturing, marketing and strategic planning with two
Fortune 500 companies.
And all I had to do with my franchise was sell
the stuff! My Franchiser provided the products, distributed
them and even collected the invoices. The contract said I
got 65 cents of every dollar of gross profit.
"What a sweet deal thought I!".
Who needs a strategic business plan when all you have to do
is sell into a hot market and take 65% of
the profit!
All I could see was gold at the end of the rainbow, my castle
shimmering in the sun. Visions of a cabin at Aspen and other
sugar plums danced in my head!
Then reality set in...
Three years later, the glamour of entrepreneurship had faded.
My Franchiser went bankrupt less than a year into the contract.
The deal I had with them really was sweet, unfortunately,
it was too sweet for them
to make money!
Suddenly, I was on my own. I was left high and dry. To survive,
I needed new sources of product, credit with vendors and a
lot of cash to fund receivables and other working capital.
I never had to worry about these things when I worked for
a large company or even as a franchise.
I got very busy keeping the company afloat, working 60-70
hours a week to hold it all together. I fought problems with
vendors, customers, delivery services and employees. Fighting
fires became routine, survival became a normal
business day. There wasn't time to work on management
skills of any kind. Long-term strategy meant
getting through Friday!
I became good at plugging the cash flow dike on a weekly
basis. I also refinanced my home several times to get cash.
But we survived!
Every time we added another employee the communication and
management problem got more difficult.
This nightmare went on for several years
before my business turned around. Gradually I found and installed
important management systems and procedures to help me routinely
control the business. Sometimes I installed
them two or three times before I got them right.
Eventually I developed and learned which management skills,
systems and procedures were better than average. But many
of the attempts at changing my way of doing business were
often labored and painful. It seemed like I was always re-inventing
the wheel. And I was!
I did not have a simple process to follow
to tell me what I needed to install or where
to go to get what I needed.
Trying to find simple answers...
The learning process was long and tedious because everything
I did was of my own design. I was constantly playing trial
and error with the format. I had little time to investigate
other approaches or learn new techniques.
I looked at business courses offered at the local colleges
but could not relate to them. They offered Managerial Accounting,
Business Law etc., all taking a semester each. I
did not have time to take business courses or get a
degree in management. I needed simple, proven
tools right now! Strip away the academic theories. Give me
the basics, the tools that work for small business!
I considered hiring management consultants. But they cost
two hundred dollars per hour plus expenses. It
was simply more than I could afford. A friend of mine had
gone that route and the $39,000 bill he ran
up in three weeks nearly put him under. He got some
good results but not nearly enough to justify the kind of
cash the consulting firm extracted from the business. And
there were no payment plans to spread the pain over time.
I picked up several "How-To" books on small business
topics such as writing a strategic business plan, how to price
products and services and how to motivate and reward personnel.
They all ended up partially read. Those three
topics alone required absorbing over 800 pages! I simply
did not have time to master a dozen books on all the topics
I needed to cover. And much of what was offered in books was
irrelevant to my situation anyway.
It was slow, painful progress...
Eventually we became well organized and profitable. It
took every ounce of courage, most of the money and all the
energy I had. During this period I became depressed.
Then I got divorced. I even entered a 12-step recovery program
to overcome some bad habits acquired along the way. I did
not understand at the time but the concepts
learned in the recovery experience would become invaluable
to me and my business later.
So what really happened? When did
that yellow brick road to Emerald City turn into a muddy mine
field? Was it just the franchise going bad or were there other,
more fundamental issues I had not addressed?
The answers came a few years later when
I changed my professional focus to Management Consulting.
For several years I worked for a large firm and during that
period I consulted for over 100 small businesses.
I also freelanced my consulting services, working with many
troubled businesses that were losing money or were dangerously
low in profitability.
Clarity and awakening...
As I worked with more and more small business owners, I
noticed a consistent, re-occurring pattern
of under-performance. And the reasons were simple; they were
making the same mistakes I had made, they didn't know where
to turn for the simple, tried and true answers.
Many entrepreneurs do not have a clear vision
of what they want their business to be. There is no
strategic business plan in place, no well-defined mission,
no specific objectives or benchmarks set up to measure progress
and make corrections.
Growth is hampered by an over-reliance on verbal communications.
As more and more employees enter the picture, manager-owners
cannot keep up verbally and that gives subordinates the impression
that management is impulsive and inconsistent. The effort
required to keep organized by verbal means was overwhelming
and, eventually, became chaotic. We need procedures committed
to paper but often don't have the time or full knowledge to
write them properly.
We become too busy fighting fires and trying
to stay alive! Our businesses become lacking in proven
management tools that organize, track and control daily business
activities; tools large businesses routinely use.
Morale declines for both employees and owners.
The constant struggle for survival results in frustration,
even depression. Talented people begin to doubt their own
capabilities. When owners become depressed, employees' morale
also suffers. Practiced this way long enough, burn-out occurs.
All of this was exactly what I had gone
through! I easily related to my clients' difficulties
because I had been there, done that!
While working for the consulting company (billing
$235 per hour plus expenses), I helped many
businesses improve their performance. I exposed them to basic
management techniques and systems and taught them how to use
their new tools. I jokingly called my training getting
an MBA Light.
...And that's still a good description!
I came to understand that personal renewal
and business renewal are not separate needs. I used
principles acquired in the 12-step program to stimulate positive
change in owners' attitudes.
Then I wrote down the essence of this renewal
process in Six Steps that combine motivational and inspirational
concepts with basic, sound management principles and skills.
